Hero numbers in a campaign

Hello All

I'm just building my forces to start playing Longstreet and want to include some hero bases, probably a suitable looking officer or heroic standard bearer with a flag I cannot otherwise justify using.  Can any old hands give me an idea of how many I'm likely to need in a campaign? I realise that fate has an enormous part in this but in your experience, what would be an average?

I've never seen more than 2 or 3 in play at once.

For what it is worth, our club has completed one grand campaign with 8 players (36 games) and is into 1863 with a second (another 12 games) and no one army has ever managed to have more than 3 heroes at any one time.

I've only just realised that I should have put, 2-3 per army or in total, my previous reply is a tad stupid.
